The Black Friday Discount Trap Shopify Brands Must Avoid

Thinking about running 20% off your Shopify store this Black Friday? The real cost to your business could be much bigger than 20%.

In this episode of Winning With Shopify, Nick breaks down the maths behind Black Friday discounts, ecommerce profit margins, ROAS and customer acquisition to show why seemingly harmless discounts can dramatically reduce profitability.

Using a simple example, a $100 product with a $50 cost has a $50 gross profit. Apply a 20% Black Friday discount and the selling price drops to $80—but the product still costs $50. Gross profit therefore falls to $30, meaning the 20% discount has actually removed 40% of the original gross profit.

And advertising makes the economics even more important.

Nick demonstrates what happens when Google or Meta Ads, ROAS, lower average order value and increased order volume are added to the calculation—and why a store can generate impressive Black Friday revenue while ending the period with significantly less actual profit.

The episode also looks beyond the first purchase. Nick discusses research he reviewed across DTC stores in which only 17% of newly acquired Black Friday/Cyber Monday customers bought again, highlighting why brands should pay close attention to the quality and lifetime value of customers acquired through heavy discounting.

But that doesn't mean Shopify brands should ignore Black Friday.

Nick shares alternatives to blanket discounting, including free gifts, exclusive bundles, extended warranties, loyalty rewards, tiered offers, limited quantities and Black Friday-exclusive products.
